A stir-fry is a formula, not a recipe: one pound of thin-sliced protein, three to four cups of vegetables, aromatics, and a 3-2-1 sauce, over rice. Learn the slots once and you can cook a few hundred dinners without opening a recipe again. The 3-2-1 sauce
3 tbsp soy sauce · 2 tbsp stock or rice vinegar · 1 tbsp sugar or honey · 1 tsp cornstarch. Whisk it in a cup before the stove turns on. It thickens in about 30 seconds in a hot pan, clings instead of pooling, and scales linearly — double everything for six servings.
That's the neutral base. Push it toward a cuisine with one move: rice vinegar and extra ginger reads Chinese takeout, fish sauce and lime reads Thai, gochujang in place of the sugar reads Korean.
The heat rules (this is where stir-fries die)
Every soggy stir-fry is the same story: a crowded, lukewarm pan steaming food that wanted to sear. The order of operations fixes it:
1. Get the pan hot before anything touches it — a drop of water should skitter and vanish. 2. Sear the protein in a single layer, in batches if needed, and take it out. 3. Cook vegetables hardest-first: carrots and broccoli before peppers, peppers before cabbage. 4. Aromatics get 30 seconds, not five minutes — garlic burns fast. 5. Sauce in, protein back, one minute of tossing, done.
Total active cooking: under ten minutes. The 22-minute median is mostly knife work, and a bag of frozen stir-fry vegetables deletes half of that.
